TRIM starts by making the system visible, then installs the workflows that remove friction, then supports the operating rhythm until the business can hold it internally.

We didn't invent another consulting framework. We codified the order we keep finding ourselves working in, because every commercial engine we've ever looked at needed the same three things in the same sequence. First, somebody had to tell the founder, in numbers, where revenue was actually leaking. Then somebody had to install the systems that close those leaks before the founder lost the will to fix them. Then somebody had to stay long enough to make sure the engine kept compounding instead of drifting back.
